I Drove Results and Got Fired, Because Results Aren’t Leadership

You didn’t get promoted because you were average. You got where you are because you delivered consistently, relentlessly, and probably at a personal cost most people around you never saw. But here’s what nobody tells you when you make the leap from high performer to people leader: the skills that built your career can quietly dismantle your team’s trust.

And right now, in 2026, that gap is showing up in your attrition numbers whether you see it or not.

The Leadership Awareness Problem Nobody Wants to Name

I spent 25 years in corporate America — including nearly a decade as a VP leading global teams. Then, my mentor of 12 years handed me a pink slip. Not because I wasn’t producing results and driving the business forward. It was simply because I wasn’t leading people. I was driving output and destroying trust, morale, and psychological safety at the same time, and I couldn’t see it.

And, not only was I not aware of the experience I was creating for others, but no one sat me down, held up a mirror, and showed me exactly how I was showing up.

That moment became the foundation of everything I now do with the 400+ executives, managers, and HR leaders I’ve coached over the last 16 years.

And the pattern I see is almost always the same. It’s never a skills problem. It’s a leadership awareness problem.

What the Research Tells Us And What Leaders Are Still Ignoring

The numbers are hard to argue with. Poor leadership costs U.S. companies $1 trillion annually. 77% of organizations report a critical leadership gap. And replacing a mid-level manager costs between 50–200% of their annual salary.

But here’s what the data doesn’t capture: the quiet cost of a team that stays but checks out. The high performer who stops raising their hand. The top talent who takes a recruiter’s call and not because they hate their job, but because nobody, including their boss, made them feel like staying was worth it.

In a recent conversation on my podcast Shedding the Corporate Bitch, Borja Cuan — co-founder of Four15 Digital and a leader with over two decades of experience, put it plainly: “You can’t control how many people are calling your best team members. But you can control the environment they’re operating in.“

Sadly, most leaders aren’t doing that. Not because they don’t care, but because nobody ever taught them how.

So, Here Are 5 Things Powerhouse Leaders Do Differently

1. They see the whole person, not just the performer. When people feel seen, heard, and appreciated, they don’t need a recruiter to remind them they’re valuable.

2. They build individual development roadmaps. Not generic career paths. Actual, mapped-out plans co-created with each team member that track progress formally and revisit regularly. This is what turns a one-year employee into a four-year employee.

3. They prioritize quality of communication over quantity. I can’t say this enough. More meetings don’t equal better leadership. What builds confidence, trust, and loyalty is explaining the why behind decisions, especially the hard ones. When your team understands your reasoning, they respect the outcome even when they don’t love it or it’s not their idea or decision.

4. They model vulnerability without losing authority. The leaders who earn the deepest loyalty are willing to say ‘I got this wrong‘, and go on to explain what they’re doing differently. That’s not weakness. That’s exactly what psychological safety looks like in practice.

5. They get comfortable being uncomfortable. This is another one of my constant reminders to my clients. Change is the environment now, not the exception. The leaders who thrive in it aren’t the ones with all the answers. They’re the ones who show up consistently, honestly, and without pretending the uncertainty doesn’t exist. They leverage their team members for the expertise, experience, and intelligence, when they don’t have the answers.

The Leaders Who Figure This Out Don’t Do It Alone

If you’re recognizing yourself in any of this; the overperformer who drives results but isn’t sure how their team actually experiences them, the manager who’s great at the work but struggling with the people, that gap has a name. And it’s FIXABLE.

This is exactly the work I do every day with corporate leaders across Fortune 500 companies and high-growth organizations. We don’t patch the surface. We build the leadership awareness that makes everything else; retention, trust, performance, culture, compound over time. It’s not a one time fix but an evolution.

Change is constant. The challenges are constant. The support a leader needs to ensure they are showing up for their team, business, and self, is constant.

Because the leaders who close the gap don’t do it with another training program. They do it with the right coach.

Keep leading well.
